A Project Management Playbook for Consulting Firms

This is an illustrative walkthrough, not a named customer story. It follows a generic consulting firm through a multi-client utilization problem many firms recognize.

Six client engagements, one bench, and a lot of guesswork in between

Picture a consulting firm of around thirty to fifty consultants, running six to eight client engagements at any given time, each with its own scope, its own timeline and its own billing arrangement. Consultants are staffed fractionally across engagements, 60% on one client this month, 40% on another, with the split shifting as engagements start, extend and wind down. The firm's whole business model depends on knowing, accurately, how that bench is actually being spent.

In practice, that knowledge is harder to get than it should be. Staffing splits live in a resourcing spreadsheet that's accurate the day it's updated and drifts after that. Billable hours get reconstructed from memory or calendar entries at month end rather than logged as they happen. And whether a given engagement is actually on track for its delivery date is often a question nobody can answer precisely until the client asks it directly on a status call.

This is the situation many consulting firms are in before they adopt a system that tracks each engagement's real capacity and real hours as they happen, not reconstructed after the fact.

Before: billing reconstructed from memory, and margin nobody could see

The first problem is time capture. Billable hours logged at the end of the week, or worse, the end of the month, are an estimate dressed up as a record. A consultant reconstructing four weeks of work from memory tends to round, and rounding in a firm running dozens of concurrent engagements adds up to real, invisible margin loss that nobody notices until a quarterly review.

The second problem is utilization visibility. A partner asking "who actually has capacity for a new engagement next month" usually has to ask five people individually and hope the answers reconcile, because the honest, current picture of who's stretched across three clients and who has real slack doesn't live in one place.

The third problem is that engagement decisions, why a particular approach was chosen, what a client agreed to change mid-scope, tend to live in email threads specific to that client, which means a consultant rotating onto an engagement partway through has no single place to catch up on what's already been decided.

What changed

One board per engagement, hours and forecasts that reflect reality

The mechanics below are ShipSprint's actual features, described as they'd apply to a firm like the one above.

A board per client engagement, with its own capacity limit

Each engagement runs on its own board with per-column WIP limits, so a delivery lead can't quietly commit a consultant to a sixth client on top of a bench that's already accounted for across five, without the tradeoff being visible first.

Billable hours logged in about five seconds, next to the work

The time log sits right next to the task a consultant just closed, so hours get recorded as they happen instead of reconstructed later. They roll up by client and engagement automatically, which turns end-of-month billing into a number already on the screen.

Utilization visible across the whole bench, in one place

A partner can see who's stretched across three engagements and who has real capacity this week without asking anyone individually, because the picture is built from actual logged hours and board activity, not a spreadsheet someone updates when they remember to.

A forecast per engagement, not one blended guess for the firm

Delivery forecasts recalculate from each engagement's own measured pace as sprints close, so a project quietly running behind shows up weeks before the client's review call asks why, instead of on the day it does.

A wiki page per engagement for decisions clients agreed to

What a client approved, why a particular approach was chosen, and what changed mid-scope gets written on a wiki page tied to that engagement's board, with history behind it, so a consultant joining partway through has one place to catch up instead of an inbox to search.

After: a bench you can actually see, and billing that isn't a guess

The realistic shift for a firm like this isn't that client work gets easier. It's that the two things a consulting business runs on, accurate hours and honest utilization, stop depending on memory and manual reconciliation. Hours logged in the moment a task closes are simply more accurate than hours reconstructed a month later, and a partner deciding whether to take on a new engagement can look at real capacity instead of estimating from a spreadsheet that's a few weeks stale.

It's honest that this doesn't change the underlying constraint: a firm with thirty consultants still has thirty consultants' worth of capacity, however it's sliced across engagements. What changes is that the slicing becomes visible and current, so overcommitment gets caught as a forecast trending the wrong way, not as a client asking on a call why a milestone slipped without warning.

FAQ

Questions consulting firms ask

Billing for the ShipSprint subscription itself runs in rupees with GST-compliant invoices, and annual billing is available. Hours logged inside the product roll up automatically by client and engagement, which is what most firms actually need for their own client billing.
