Three pilots, one small team

A young startup selling to businesses often wins its first customers through pilots. Each one comes with promises made in a meeting: this integration by the end of the month, that report in the format their manager likes, a weekly check-in. Each pilot customer also finds bugs and asks for small changes, and each one is deciding, quietly, whether to sign a real contract.

Give each pilot its own project. On its board, every commitment becomes a card with an owner and a date, and so does every bug or change request the customer raises. New items come through the triage inbox first, so the founder or product lead decides what's in the pilot's scope before a developer starts on it.

Next to the board, keep a wiki page for the pilot: who the contacts are, what success looks like for them, what was agreed in each check-in. Pages keep their history, and any line, such as "export to Excel by the 20th", can be turned into a task. When the customer asks what was agreed, you have the page; when a new hire joins the pilot, they read it instead of asking.

Everyone works from a my-day screen with today's items, and the "I'm blocked" button brings in the person who can help with the context attached, which matters when the founder is in a customer meeting half the week.

Pilot dates against real capacity

With five people, one person's leave is a fifth of the company.
